How we work
1. Diagnose (Weeks 1 to 4)
Light culture check, quick scan of decisions and roles, document read-across and listening.
Output: priority themes, baseline signals, and the risks to manage.
3. Adopt (Weeks 9 to 20)
Change Adoption Sprint on one or two priority shifts: stakeholder map, manager conversation toolkit, trial-and-learn cycles, adoption measures.
Output: early wins, active-use behaviours, and simple board-ready updates.
2. Align (Weeks 5 to 8)
Leadership reset on purpose and mandate, draft decision rights, team charter, and a first cadence experiment. Targeted Reflection Sessions where helpful.
Output: clear ground rules, visible ownership, and a rhythm to test.
4. Embed (Weeks 21 to 26)
Governance cadence tuned (inputs and outputs, decision log), role briefs and interfaces sharpened, measures handed to owners.
Output: operating model one-pager, decision map, agendas, and a sustain plan you own.
For 9 to 12 months options, we repeat the Adopt and Embed cycle for a second theme, and add team-level resets where needed.

Your Effort
Sponsor: typically 3 to 4 hours per month, with peaks of 4 to 6 hours during Align and early Adopt. Includes a monthly steering check-in and unblock decisions.
Leaders: 2 to 3 whole-team sessions across alignment, brief 1:1s, and participation in the first tuned meetings.
PMO or lead partner: 1 to 2 hours per week on coordination and adoption signals.
Access: recent plans and minutes, org charts, and agreed meeting slots.
