Governance & Cadence Setup

Turn meetings into decision forums with
clear inputs and outputs

A two-part working session to reset how decisions move through your key forums.

We map what you have, simplify where it’s noisy or duplicated, and agree a cadence people can actually keep.

Best when

Meetings feel like status updates rather than decision points. Actions drift between forums. Ownership or mandate is unclear. Decision latency is slowing delivery and calendars are overloaded.

Duration

Two 90-minute sessions within 1 to 2 weeks.
Can also run as a single half-day.

Format

Session 1 maps current forums, mandates, and decision routes.

Session 2 sets the cadence, agenda patterns, decision log, and owners.

Leave with

A cadence calendar (who, when, purpose), forum one-pagers, reusable agenda patterns, named chairs and owners and a short comms line that resets expectations about what each forum is for.

What happens in the session

1. Take stock of forums

Map your current forums, meeting load, and where decisions are getting stuck.

3. Shape agenda patterns

Agree practical agenda structures, inputs required, and what “good preparation” looks like.

5. Set light mechanics

Introduce simple tools that make decisions easier to track and follow through (decision log, required inputs , escalation thresholds).

2. Clarify mandate and routes

Name what each forum is for, who decides what, and what must happen before a decision can land.

4. Build a realistic cadence

Create a light calendar that sequences forums properly and reduces duplication.

6. Test and tune

Pressure test the setup against real decisions, adjust, and confirm what changes from next week.

Our approach

We keep guardrails light but firm.

Enough structure to reduce noise and rework, without adding bureaucracy.

We fit governance to how work actually moves.

Forums, timing, and authority aligned to reality so decisions travel cleanly.

We make escalation calm and predictable.

Clear thresholds and routes so issues move without drama or side conversations.

What to expect

A short call to confirm the forums in scope, the outcomes needed, attendees, and any constraints or sensitivities.

A short, ready-to-send message plus a one-page guide so people understand what has changed and why.
